Measured, not asserted

Can you prove it worked?

A claim without a measure is a marketing asset. A claim with a measure, a baseline, a date and a named collector is an operating fact. You can check it, argue with it, revise it. The second kind is what we are trying to make, and our own marks say how far we have got.

Reading for Purpose
Measure What MattersJohn Doerr, 2018. Objectives with dated, numeric key results.
The Tyranny of MetricsJerry Z. Muller, 2018. What measurement does to the people measured.

What the practice requires

  • The metric is defined in writing before the program starts, denominator included.
  • A baseline is captured before the intervention, by someone not judged on the result.
  • Every published figure carries its date and its source document.
  • Misses publish on the same schedule, in the same place, as hits.
  • If a number cannot be collected honestly, we drop the claim rather than soften it.

Why this cell comes first

  • It makes every other cell auditable. A practice you cannot measure is a preference.
  • It anchors to Purpose. You measure to find out whether the thing you said happened.
  • Goodhart's problem is real. Once the measure becomes the target it stops measuring. Read Muller alongside Doerr.

Where it goes wrong

  • Counting outputs and reporting them as outcomes.
  • Choosing the denominator after the numerator is known.
  • Measuring once, at the moment of maximum flattery.

Measures

  • Metric definition dated before program start. Yes or no.
  • Baseline captured before intervention. Yes or no.
  • Share of published figures carrying a source and a date. Target 100%.
  • Claims withdrawn for lack of a measure, per quarter. Zero is a warning, not a win.
  • Days from measurement to publication.

Three cases

These cases come from the public record: settlements, filings, testimony and the companies' own reporting. Citations are being attached case by case. Good, bad and ugly describe one decision against this one question, not the company as a whole.

Patagonia's repair economy
GOOD

Patagonia's repair economy

A billion-dollar apparel company built on the premise that the most ethical jacket is the one you already own. Repairs and resale run as operations with their own counts, not as a campaign.

Warby Parker, fifteen years in
GOOD

Warby Parker, fifteen years in

Buy-one-give-one was widely dismissed as marketing. Fifteen years of execution held up. The lesson is that the model was checkable, and someone checked.

Theranos and the unfalsifiable demo
BAD

Theranos and the unfalsifiable demo

A $9 billion diagnostics company failed because its core claim never worked. No external measure ever supported it. The absence of the measurement was the product.

How this one is marked

Green means we have the evidence and it carries a date. Yellow means someone owns the gap and there is a date to close it. Red stops the work until it clears. Early work sits at yellow for a long while, and we mark it that way.

Green: evidenced and dated
Yellow: a work order with an owner and a date
Red: absent or contradicted
